Edinburgh City Centre customers bring us this exact fault more than any other laptop issue. A machine that lived on a desk in the West End, on the Royal Mile, or in a shared office off George Street closes for lunch and never wakes up properly — the power button lights, the fans spin, the caps-lock indicator toggles, and the screen stays completely black. The instinct is to assume the display is broken and start looking for a replacement panel.

In practice, roughly half of the “dead screen” laptops we open on the bench do not need a new panel at all. The trick is a diagnostic that takes under a minute with equipment you already own, and it points at the correct part before anyone orders the wrong one.

The Torch Test in One Sentence

With the laptop powered on, hold a phone torch at a shallow angle against the screen and look for a faint image behind the darkness. If you can make out the Windows login or the macOS desktop — even barely — the LCD panel is fine and the backlight system has failed. If there is nothing there no matter how you angle the light, the panel itself, the cable driving it, or the graphics output is at fault.

That single split changes the repair from a full panel replacement to a much smaller job most of the time. Backlight faults are usually a driver board, a fuse, or a pinched cable at the hinge — small parts and a short bench session rather than a whole new display.

What Actually Fails Inside the Lid

A laptop lid is not really one component. It is a stack: the LCD panel that draws the image, a strip of LEDs behind or around the panel that lights it, a small driver board that regulates power to those LEDs, and a thin ribbon cable that snakes from the mainboard, through the hinge, up to both. Any one of those can fail on its own, and each looks superficially identical from the outside — a dark screen.

What the torch test does is separate the LEDs and driver board (backlight system) from the panel and cable (image system). It is the same test we run first on the bench, before we lift a single screw, because it decides whether we need to order a display at all or just a small internal part.

The Sequence We Run in the Workshop

Before opening anything we do four things in order. First, an external monitor over HDMI or USB-C — if the picture appears externally, the graphics chip and the operating system are fine and the fault is inside the lid; if it does not, we are chasing a different problem entirely. Second, the torch test to sort backlight from panel. Third, the closed-lid test: on many models, gently closing the lid to about thirty degrees while the machine is on can wake a marginal cable connection, and the moment the image appears we know the cable in the hinge is worn through. Fourth, brightness keys and Function-key overrides, in case the operating system has simply pushed the backlight to zero after a driver misfire.

When It Is Not the Screen At All

If the external monitor also stays black, the fault has jumped out of the lid entirely. On MacBook Pros of the 2016–2019 generation this is often the “stage light” effect — a display cable so thin it wears through against the hinge from ordinary opening and closing, killing the image on both the internal panel and, in advanced cases, the external output too. On business laptops it can be a failing discrete GPU, particularly on older Dell Precision or HP ZBook machines that ran hot in a dock all day.

Those faults belong on the bench and often overlap with our microsoldering work, because the fix is a solder-level repair of a connector or a component rather than a swap of the panel. That is why the diagnostic order matters: it stops a cable-level fault getting misdiagnosed as a panel fault and repaired with far more disassembly than the job actually needed.

A Recent Job Just Off George Street

A solicitor working out of an office off George Street brought in a three-year-old business ultrabook last month. It had gone black overnight; the machine still booted — they could hear the login chime and the fingerprint reader responded — but the display was completely dark. They had been quoted a full panel replacement by another shop in town and came to us for a second opinion.

The torch test on the counter showed a perfectly readable Windows desktop under the beam. That immediately ruled out the LCD, which was the expensive part. External HDMI worked normally. Closing the lid to about thirty degrees produced a flicker of image, which pointed the finger at the cable. On the bench, the screen ribbon had pinched against the metal hinge frame and the copper trace carrying the backlight enable signal had fractured. The fix was a replacement cable and half an hour of routing it correctly through the hinge so it would not happen again. The panel that would have been swapped was fine, and the laptop went back the same afternoon.

What Actually Gets Replaced — and What Often Does Not

A genuine LCD panel replacement is the right call when the torch test finds nothing, or when the screen has visible damage: cracked glass, spreading ink blooms, coloured vertical lines that stay in place regardless of how the lid is flexed. Should You Try Anything Yourself?

The torch test itself is safe to do at home — it is just a phone light held against a running screen. Plugging in an external monitor is safe. Trying the brightness keys is safe. Everything past that we would not recommend for a machine still under any kind of warranty, or for a Retina or OLED display where the panel is glued into the lid and opening it incorrectly cracks it in seconds.

If the torch test shows an image and the machine is otherwise working, that is a real repair opportunity — the underlying LCD is fine and the fix is almost always a smaller, quicker job than a panel swap.
